What The Operator Index measures.

Every team member in a service or education business is, by definition, an operator — someone who must think, do, adapt, and multiply inside a business that's compounding. The Operator Index measures whether each person can actually do all four. The 8 categories aren't personality traits. They're operator traits — specifically, the traits that predict whether someone can keep up with a business that's scaling past founder dependency. A team member can be a wonderful human, a culture-fit, a long-tenured employee, and a structural mismatch on the Operator Index. Those facts coexist. Most operators discover this only after they've kept someone in the wrong seat for 18 months and watched the revenue ceiling hit anyway. The Operator Index makes the math visible *before* the ceiling. That's the entire point.

Can they see two moves ahead and design around constraints, not just react to them?

A strategic thinker identifies the next bottleneck before it becomes a fire. A reactive thinker waits for the fire and then asks for help putting it out. The difference shows up in quarterly planning, in how they read a P&L, and in how they frame a problem before they try to solve it.

Brings options, not just problems. Has a written take on where the business is going. Asks about constraints before agreeing to commitments.

Always surprised by predictable events. Operates one week at a time. Can't articulate a 90-day plan for their own role.

Problem-Solving Style

When something breaks, do they diagnose the system or just fix the symptom?

System-thinkers ask "why did this happen?" before "how do I make it stop?" Symptom-fixers patch the leak and move on, leaving the root cause to produce the next leak next week. Service and education businesses live or die on this distinction.

Efficiency creators build durable improvements every time they touch a process. Task completers do the work and leave the process unchanged — meaning the next person hits the same friction.

Documents while they work. Their successor inherits a better system than they found. Templates and SOPs appear in their wake.

Does the work fast, but the process is unchanged when they leave. Tribal knowledge accumulates in their head. They're "good at their job" but no one else can do what they do.

Do they use systems, automations, and AI to multiply their output, or do they rely on manual effort?

In 2026, tool leverage is no longer optional. An operator who manually does what could be automated, AI-assisted, or systematized is structurally capped at human throughput. The Operator Index treats this as a load-bearing category.

When the plan changes mid-quarter, do they recalibrate fast or stall out?

Service and education businesses change priorities constantly. Adaptable operators recalibrate within hours. Inflexible operators stall, complain, or quietly resist until the change reverses itself.

How to run an Operator Index review.

  1. 01

    Schedule a 30-minute Operator Index session per team member. Quarterly cadence is ideal; semi-annually is the minimum.

  2. 02

    Run the 32 scenario-based questions through the diagnostic tool. Each team member self-scores; the operator (or direct manager) also scores them independently.

  3. 03

    Compare self-score vs. manager-score. Significant gaps in either direction are diagnostic data: a self-overrating team member has a calibration problem; a self-underrating team member often has a confidence or visibility problem.

  4. 04

    Generate The Operator Profile — the radar chart across the 8 categories. Look at the shape, not just the composite score. A lopsided radar tells a different story than flat-low or flat-high.

  5. 05

    Map the composite score to the canonical band: 0–32 structural mismatch, 33–48 coachable, 49–64 well-fit, 65–80 high-leverage.

    For coachable mismatches, identify the two lowest categories and build a 90-day development plan focused only on those two. (Trying to coach all 8 at once produces zero progress on any.)
